The challenge
Henderson Group is a prominent family-owned wholesaler and retailer employing more than 5,500 people, which makes it Northern Ireland’s third largest employer. As a member of the global SPAR retail network, it owns 108 of the 500 convenience retail stores that it supplies in Northern Ireland, and it also operates a successful Foodservice Company serving 5,000 customers each week. This positions it as the leading convenience retail specialist in the region.
With a lack of clarity and complex processes siloed in various platforms, meaning it was impossible to keep them up to date, Henderson Group had challenges with inefficiencies. Crucially, when an employee left the organisation, often their process knowledge left with them. They needed to digitise manual process recording and eliminate the outdated documentation so that they could streamline operations effectively.
Recognising the need for efficient process mapping and improvement, Henderson Group were looking for a solution to enhance their understanding of workflows to facilitate better decision-making. Following a proof-of-concept journey, with two carefully selected departments participating, they could see the benefits of Liberty Spark, our process improvement solution, and began to roll it out across the rest of the business.

The solution
Henderson Group had relied on manual process documentation, using spreadsheets, free online tools, whiteboard and pens – meaning their approach was disjointed. Process mapping was mainly utilised only when instigated by the Information Services department within a project lifecycle.
Some individuals in the company were more skilled process mappers and they were using a mixture of tools such as Draw IO, Visio and Bizagi, which relied on a more complex standard business process modelling notation. These approaches were time-consuming, prone to errors and didn’t provide a holistic view of their processes. They were not collaborative, many people involved in the processes couldn’t understand them and different versions of the same document were being maintained at the same time.
Moving to Liberty Spark, they were quickly able to achieve their primary objective of enhancing process visibility and introducing standardised, digital procedure.
Employees quickly embraced Spark, as the intuitive interface made process mapping accessible to all the team. Users who had previously used alternative process mapping technology, reported that Spark was easier to use, more digestible and quicker due to not getting bogged down in convoluted processes. They soon found that employees were empowered by clear process documentation. It helped them to foster a culture of process excellence across the entire organisation.

Having discovered many opportunities to optimise workflows, they have also been able to enhance employee training and make changes which are driving operational excellence.
This makes them more competitive, able to deliver faster and more cost-efficient.
Using Liberty Spark, The Henderson Group created visual process maps to help with onboarding new staff. This ensures consistency and reduces training time.
The Payroll Department have reported significantly reduced timings when teaching new processes, as they no longer need to show new employees a process time and again – they can refer back to the easy-to-follow process map as a reminder of the steps after being shown once.
The Learning and Development Department used Liberty Spark to map out all business-critical processes within their driving academy.
This proved to be hugely beneficial in providing business continuity when there was a re-organisation within that department, as many individuals had to pick up tasks which were not previously their responsibility.
By using Liberty Spark to map “As-is” processes for auditing, the Property Department were able to demonstrate time and money savings that could be achieved by implementing a new system.
By using the Quantify tool in Spark, they could demonstrate return on system investment decisions.
